the way I see it, many

entrepreneurs spend too much time reacting

rather than intentionally designing their business

growth. And I've done this many

times. I remember there was about

a year in my business where I

felt like all I did was react.

Something happened, I fixed it. Something happened,

I would have to troubleshoot it. And

I just kind of waited for each

thing to happen because business is hard

and challenges happened all the time, so

I knew it was coming my way.

So I was in reaction mode the

whole year, and I can promise you

this, it was not my best revenue

year. And so we gotta get out

of. the reaction mode and into being

really intentional about how we use our

time. Whether you are a solar pernour

and you don't yet have a team

or you do have a team, it

doesn't matter. This time is for you

as the founder to really uplevel the

way you think and the way you

plan so that you're making bigger better

decisions in the business that will move

it forward. So my goal for this

framework to make Deep Work a habit

world examples for my own business of

how I've used it to make major

decisions. And when I was preparing for

this episode I was thinking about all

the ways I've used Deep Work and

let me tell you. I'm like I

have to make this episode because this

has really changed my business. It's made

me more money. It's allowed me to

move out of certain parts of the

business, so I'm not always in the

weeds. I know many of you are

at a place in your business that

you are so deep in the weeds,

but you are ready to get out.

And I think deep work, the decisions

you make from it, will absolutely give

you that result if you're looking for

it. So let me share some ways

that I've used it. The first way

is I've used it many many years

ago to do this one thing. So

this was a few years ago, and

then I have more current examples. But

I used Deep Work to create a

3:29

leadership team. And I've talked about this

before publicly, but starting a leadership team,

creating a leadership team in my business.

best decision I've ever made. And so

what I mean by a leadership team

3:41

is I have multiple departments in my

3:43

business and there's one person that sits

3:45

on the leadership team in each of

3:48

those departments. So I have a director

3:50

of customer experience, a director of ops,

3:52

a VP of product development. My leadership

3:54

team gets together every single week and

3:57

then my CMO is on the team.

3:59

And so I have this leadership team

that helps me make decisions, drives the

4:04

business forward and here's the kicker. I

4:06

no longer sit in weekly leadership team

4:08

meetings. My leadership team gets together every

4:11

single week and for years I was

4:13

in that meeting. However, over the last

4:15

year, I stopped attending that meeting. Now,

4:18

it was hard, let me tell you,

4:20

give enough control like that is very

4:22

tough for me. However, I promoted someone

4:25

on my team a year ago to

4:27

become my CEO. And so now my

4:29

CEO manages everybody on the leadership team.

4:32

So I only managed two people on

4:34

my team, the CEO and my executive

4:36

assistant. And so... Jaws is her name,

4:38

it's a nickname, but Jaws is my

4:41

CEO and she manages all leadership team

4:43

and then the leadership team has their

4:45

own small teams. And so once a

4:48

month, or excuse me, once a week

4:50

they meet and because they've gotten so

4:52

dialed in, because they can make decisions

4:55

without me, because they're running the show

4:57

in such a well-oiled way. I don't

4:59

have to be on those meetings anymore

freeing me up to do what I

5:04

do best, which is be the visionary,

5:06

come up with new strategies, and really

5:09

look at the business more holistically versus

5:11

in the weeds. So the idea and

5:13

the creation of the leadership team absolutely

5:15

came from me being disciplined enough to

5:18

spend time brainstorming, thinking, troubleshooting, and really

5:20

understanding what the company needed. That was

5:22

deep work. Okay, so here's some more

5:25

current ways, because I've had a leadership

5:27

team for a few years now. So

5:29

just recently, we decided to redefine our

5:32

core values as a company. So years

5:34

ago, I, well, actually, just last year,

5:36

but for many years, I've always had

5:39

core values for the company and usually

5:41

I have six seven eight of them

5:43

because I always think more is better

5:46

and I never could remember them and

5:48

I can promise you if I went

5:50

to someone on my team I'm guessing

5:53

they would not be able to rattle

5:55

off let's say all eight company values.

5:57

And I knew I couldn't and I

5:59

wasn't using them to make decisions because

I couldn't even remember them. So I

6:04

saw Layla Hermosey talk about how she

6:06

only had three core values for her

6:09

team. And making just three core values,

6:11

they become so much more manageable to

6:13

weave into everything you do in your

6:16

business. So I couldn't come up with

6:18

three. I had to do four, but

6:20

I'll share them with you really quickly.

But what's so important about these is

6:25

they came out of my time doing

6:27

deep work really taking a moment saying,

what do we need as a company

6:32

to hit our goals this year? And

6:34

so on January 1, we rolled out

6:36

new values that were very, very specific

6:39

to the year I want to have

6:41

in the business. So I'm open to

6:43

revisiting these core values at the end

6:46

of the year and changing them if

6:48

needed to hit my new goals. of

6:50

let's say 2026. So for 2025, my

6:53

values are this. Number one, keep it

6:55

simple. I feel as though we have

6:57

gotten into the habit of layering on

strategies, doing more than we probably need

7:02

to do, and really just adding versus

7:04

optimizing. And this is something that I'm

7:07

really against. So when I realized, holy

cow, I'm doing what I tell my

7:11

students not to do, I had a

7:14

fix it as quickly as possible. So

creating a core value, keep it simple,

7:18

allowed me to remember, wait a second,

7:20

let's not layer on the strategies, let's

7:23

not do too much. What would this

7:25

look like if we kept it simple,

7:27

but still set it up to hit

7:30

our goals? It makes everything easier. The

second value is data into impact and

7:34

the reason why I chose this one

7:37

is because I noticed that we were

7:39

making a lot of assumptions that weren't

7:41

necessarily rooted in data and when I

7:44

say data I mean collecting information in

7:46

focus groups, surveys, polls, getting on one-on-one

7:48

calls with our students on Zoom just

7:51

to learn about their experiences in our

7:53

programs and what they're struggling with and

7:55

what they want more of. And so

7:58

what I mean by assumptions is, and

this is really easy to do, a

8:02

lot of us do this, where we

8:04

think we know our students so well,

8:07

so we might say, you know what,

8:09

for the next program, we need to

8:11

add more Q&As, they love Q&As, they

8:14

didn't get enough of them, let's add

8:16

a bunch more. And then when we

8:18

survey our audience, they're like, we don't

8:21

have time for any more calls. I

8:23

felt very stressed out to make all

8:25

those calls that you did live in

8:28

the group. So I'd rather less calls.

We're like, uh, they don't want more

8:32

Q&A. They're overwhelmed by what we've done.

8:35

We would never know that if we

8:37

didn't survey. So be careful. This is

8:39

a little tip for you. Be careful

8:41

with the assumptions. And really every time

8:44

someone on your team says, this is

8:46

what our students do. Where's the data.

8:48

Where's the data. So because my value

is data into impact, we infuse these

8:53

in all of our conversations almost on

8:55

a daily basis now because they're easier

8:58

to remember instead of a bunch of

them. So I'll say, okay, if our

value is data into impact, where is

9:05

the data for this assumption? And then

right away, we're like, oops, we cut

9:09

corners here, we need to go back.

So that is the second one. The

third one is think differently. And the

reason why I chose this core value

is because I know that the world

is changing, the online marketing industry is

changing, how you create and sell courses

and memberships and masterminds, it feels so

different than just a few years ago.

So with that, it means I have

to think differently than I ever have

before. So we constantly are saying, how

can we think differently here? How can

we think differently here? And then the

fourth one is LFG. Now this one

is very specific to our team. My

9:46

CEO, that's her rally cry. And so

it just has become part of our

9:51

culture. So we're ambitious, we're getting things

done, we're making things happen. L if

she. So there you go. I'm purposely

not saying what it really means, but

you get it. So basically those are

our four values. And the reason why

I kind of took a detour to

share those with you is because they

all came out of. deep work. And

they have revolutionized how we do business

and how we communicate with the team.

So I kind of cheated and went

a little bit longer on that one

because I kind of want you to

do the same. I want you to

look at your values. If you have

them, if you don't, let's create some.

And if you can't even remember all

of them, then I want you to

go to three to four. Four. there's

10:37

a chance you won't remember all of

them, but if you get them down

to three, which I really tried and

I failed, but if you can get

them down to three, then they'll just

rattle off so quickly and you can

infuse them and all you do in

your business. Okay, so I shared with

you that deep work resulted in the

most kick-ass leadership team I could ever

ask for. It helped me to refine

my values, which I feel like has

changed the business already. I don't want

to talk about and I don't want

11:10

to tell you, but with this new

podcast, I promise to take you more

behind the scenes of my business and

share the good, bad, and ugly, and

not just so that I could be

11:21

vulnerable, but more so to share with

11:24

you what it looks like to build

a business and go through hard times

11:28

and make hard decisions, because sometimes you

only see me celebrating big launches and

11:33

I've made a bunch of money and

11:35

I have a bunch of students, but

11:37

there's a lot of things I struggle

11:40

with in my business as well. So

11:42

at the end of 2024, I decided

11:44

around October, November, I decided to downsize

11:47

my team. And we decided to... eliminate

11:49

nine positions on my team. Hardest decision

11:51

I ever made. It wasn't because we

11:54

were having revenue issues. It really had

11:56

nothing to do with making money, but

11:58

it had everything to do with me

12:01

thinking differently and wanting a leaner team

12:03

that could be more flexible and making

12:05

decisions and experimenting and trying new things.

12:07

And I couldn't do that with such

12:10

a big team. There's a lot of

12:12

responsibility that comes with a big team.

12:14

And I knew that I wanted a

12:17

different kind of business moving forward and

12:19

I wanted to stabilize and build a

12:21

stronger foundation. and I just couldn't do

12:24

it with the large team that I

12:26

had. And so I had to make

12:28

a really hard decision with eliminating positions.

12:31

In the majority of those positions, we

12:33

just don't have on the team anymore,

12:35

but a few of them, we have

12:38

used contractors, but part-time versus full-time. And

12:40

then we've just, more importantly, what I

12:42

wanted to see is we've changed the

12:45

way we work. We are thinking differently,

12:47

we are keeping it simple, coming back

12:49

to those values. And so with my

12:51

deep work, I decided, okay, this is

12:54

what I need to do. And when

12:56

I decided it, I felt like I

12:58

was going to throw up. So you're

13:01

not going to have all the best

13:03

feelings during your deep work, but I

13:05

can promise you what comes out of

13:08

it will absolutely make you a better

13:10

leader. a better visionary and really just

13:12

optimize your business if you are willing

13:15

to make the hard decisions. And so

I'll talk a little bit later in

episodes to come around this decision to

downsize to be a more flexible nimble

team because it was rough. It was

a rough day and I love everybody

who has left my company and I've

stayed in touch with many of them.

But it needed to happen and I

and the strategic backing of it through

my deep work. And then finally I

have revolutionized how I look at my

ideal customer avatar. This came from Deep

but there's phases of Hank. We have

Hank one, two, three, and four. So

Hank one, she is a beginner. She

hasn't quit her nine to five jobs.

She's thinking of starting a business. Not

even sure which she'd start her business.

about, but she wants freedom. Hank two,

she's been in business for at least

a year, probably making 100K or more,

and she's starting to navigate this crazy

world of building an online business. Hank

three is someone who is more established,

and she is trying to get to

her first million dollar year. And Hank

four. is making a million dollars or

more and looking to expand her team,

scale her business, find new partnerships and

collaborations, become a better leader, step out

of the business. So she's not doing

everything all the time. So there's way

more to each of these Hanks. We've

built out stories for each of them.

But Hank is the same woman. We

start at the very beginning with her.

and this is something you can implement

you're going to do is schedule deep

the challenge is commit to at least

you feel that day, you do your

deep work. Because sometimes you're not going

really want to sit down and decide

how I'm going to eliminate nine positions

on my team? Heck no! But it

had to be done. And so this

is something that you don't compromise on,

you just make it happen. Number two,

you're going to prepare for success. The

first thing you do when you prepare

for success is you choose one to

two high leverage tasks. I mentioned this

in the beginning, right? High leverage tasks

that you're going to focus on. So

it might mean building out a new

offer. So creating a new offer. It

could mean optimizing an evergreen funnel. You

have this evergreen funnel. It's not working

like it used to. Time to get

down to business. I want sticky, you

know those big white sticky boards you

can put on your wall. I want

19:43

them all over your room. I want

19:46

the sharpies out. I want your door

19:48

closed. High leverage tasks. So whether it's

strategic planning or content development, offer creation,

building out a whole launch, whatever it

19:55

might be, figuring out how to make

19:57

a really hard decision in the business.

Who can you talk to? What do

you need to do to make that

20:04

hard decision? Map it all out. That's

your deep work. So usually I sit

down and I'll do one to two

high leverage tasks with deep work. No

more than two. And the important part

during your deep work is to set

up a distraction free environment. So that

20:20

means that again, you're closing doors, you're

20:23

making sure that you don't have any

20:25

meetings that day, you don't have to

20:27

get on any calls. I mean, if

20:30

you're a parent, you might need to

20:32

stop at a certain time to go

20:34

get the kids, I get that part.

20:37

But as much an uninterrupted time you

20:39

can get, I want you to take

20:41

a beat real fast. If you're an

20:44

time. I won't get into it. You

It will come up. But Tiger Time

is like a two-hour slot on your

calendar to work on a course module.

This ain't Tiger Time, my friends. This

is deep work. It's like 10 layers

deeper than Tiger Time. So I just

want to make that clear for my

OGs. All right, step number three is

to set clear boundaries. This means you're

going to notify your team. Hey. No,

I can't answer any slack messages today.

I'm not getting on any calls. It's

my deep work day. They'll know what

that means after a few months. They

know they never bother you. Family needs

to know this. Anyone who might interrupt

you as best as you can inform

them that this is your deep work

21:32

time you can't be interrupted. As much

as that is possible. I get there's

21:37

exceptions. I want you to turn off

all notifications. I want you to put

21:41

your phone in a... another room. Do

not even look at your phone. You

21:46

might say, but Amy, I need it

for the internet. If you can do

deep work without the internet, great. If

you need it, just be really, really

21:55

disciplined that you are not scrolling, opening

a bunch of windows that you don't

need, looking at social media, off limits.

So if you can, go fully offline.

That's what I like to do, but

sometimes you're going to need chat, GPT

or anything like that to get it

done. And then finally the fourth step

is to use productivity tools and techniques.

So you can consider maybe a focus

app, noise canceling headphones, maybe go to

22:21

a co-working space, maybe you need to

22:23

get out of the house completely. And

I've got to tell you, I'll talk

talk about it right now. I'm sensitive

about it. And then finally, I said

finally before, but this is really the

last one, avoid fake productivity. So Deep

Work is not checking emails. It is

not responding to slack messages. It is

not scrolling social media. I think you

knew that part though. So just be

careful that you're not doing little tasks

that you do every single day. It

has to feel different. The work you

do when you know you're doing it

right is it's intense, it's deep, because

that's what it's called deep work, and

it's difficult at times. Sometimes it's super

enjoyable and fun in your creation. and

coming up with new ideas. As a

23:46

founder, a lot of the times, it's

23:49

not very comfortable, but absolutely necessary. It's

23:51

all about doing the work where you're

23:53

working on your business, not in your

23:56

business. That's also a way to know

23:58

if you're doing it right. If you're

in the weeds, you're not doing deep

24:03

work. If you're stepped out of the

24:05

weeds and you're looking more like a

24:07

30-foot level, you're doing some good deep

24:10

work. So, very important. It's actually really

24:12

simple to set up, it's more difficult

to stay committed to it, and actually

24:17

do what you need to do, high

24:19

leverage tasks. I want to tattoo that

on your forehead, so you do not

24:24

forget. That's the name of the game

here. So really quick, I want to

just give you a wrap-up so you

really understand the concepts. Number one, deep

work creates clarity. So when you remove

distractions, you can make the most important

decisions with confidence. Number two, one day

a month. is a game changer. Even

if you can do half a day

a month, start there, and then make

a goal to do one day a
